PetshopMBA · Lesson 07 · Pricing That Pays

A customer picks up a bag of dog food, checks the price, and says the shop down the street sells it for less. On the same day, someone buys a chew toy without even looking at the tag.

Those two moments tell you something important. Customers do not judge every product the same way, so your prices should not all be built the same way either.

In Lesson 06 you learned to price from a target margin. This lesson shows why the target should change by product, and how to keep the whole shop healthy with one number: your blended margin.

What Are Traffic Builders and Profit Makers?

Every product in your shop has a job. Price it for that job.

🛒

Traffic builders

Bring Customers In

Items customers buy often, know the price of and compare between shops. A fair price here keeps them coming back.

Everyday dry food, litter, big bags

💎

Profit makers

Earn the Money

Items customers add on without comparing much. They are smaller tickets with more room for margin.

Treats, toys, collars, shampoos, grooming items

The Key Insight

A thin margin on food is not a mistake if it brings people through the door. The mistake is pricing the extras just as thinly, so nothing makes up the difference.

The Blended Margin Formula

One number that shows whether your mix is working.

The Formula
Blended Margin
=
Total Gross Profit
÷
Total Sales
ProfitTotal gross profit. Add up each category's sales × its margin for the month.
SalesTotal sales. Everything you sold that month, across every category.

Your blended margin is the margin of the whole shop. Individual items can sit above or below it. What matters is that the mix lands where your costs need it to be, which Module 3 will show you how to work out.

Example figures for illustration.

Food is 63% of sales but only 43% of gross profit. Treats, accessories and grooming items are 25% of sales and 45% of gross profit. Each group does a different job, and the shop needs both.

Where Your Next ₱20,000 Should Come From

The same extra sales can add very different profit.

₱20,000 More Food

Extra sales ₱20,000

New total sales ₱260,000
New blended margin 21.5%
Extra gross profit ₱3,000

Extra sales ₱20,000

New total sales ₱260,000
New blended margin 23.8%
Extra gross profit ₱9,000
Worked Example: The New Blended Margin
Current gross profit₱52,850
Current sales₱240,000

Food: (₱52,850 + ₱3,000) ÷ ₱260,000 = 21.5%

Accessories: (₱52,850 + ₱9,000) ÷ ₱260,000 = 23.8%

Difference in gross profit₱6,000
Food keeps customers coming back. The extras they add on the way to the counter decide how good your month is.

Three Ways the Mix Goes Wrong

Each one feels reasonable on its own.

1

One flat markup on everything

Easy to apply, but it overprices the items customers compare and underprices the ones they do not.

2

Cutting food margins to nothing

A traffic builder still has to cover its own landed cost and handling. Thin is fine. Zero or negative is not.

3

Hiding profit makers

Treats and accessories on a bottom shelf or behind the counter do not get added to the basket. Put them where customers look.

Sort and Price Your Shop This Week

An hour with your price list is enough to start.

🗂️

Sort your top 20 items

Mark each one as a traffic builder or a profit maker. If customers compare its price, it is usually a traffic builder.

🎯

Set a target per group

A competitive target for traffic builders and a higher one for profit makers. Use Lesson 06 to set the prices.

🧺

Help the extras sell

Place treats and small accessories near the food aisle and the counter, where the next item gets added.

📊

Check the blend monthly

Total gross profit ÷ total sales. Watch whether it moves up as your mix improves.

A Good Mix Needs a Wide Shelf

You can only sell profit makers you actually stock.

Many shops know they should carry more treats, toys and grooming items, but adding them often means another supplier, another minimum order, another delivery and another payment. So the shelf stays narrow.

Key Takeaways

Lesson 07 in Five Lines
  • Traffic builders bring customers in with thin margins. Profit makers earn the money.
  • Blended margin = Total gross profit ÷ Total sales.
  • One flat markup prices both groups wrong at the same time.
  • Growth in profit makers adds far more gross profit than the same growth in food.
  • Check your blended margin every month.

Pricing is not one number for the whole shop. It is a mix, and the mix is something you can manage.

Next lesson: the true cost of a 10% discount, and why it is bigger than it looks.
